The problem
Operations ran on spreadsheets that only three people fully understood, and every new hire took a month to become useful.
What I did
- Shadowed the ops team for a week before proposing anything.
- Shipped a read-only version first to establish trust in the data.
- Migrated one workflow at a time rather than attempting a big-bang cutover.
Outcome
Fourteen spreadsheets retired, onboarding time for new ops hires down to about a week.
What I'd do differently
I would have named an internal owner on day one rather than at handover.
